THE 5P EXPERIENCE OPERATING MODEL
One customer problem. Five places to solve it.
Customer experience is the result of how an organisation works. The 5P Experience Operating Model helps leaders look beyond individual touchpoints and understand the five forces that shape the experience: Promise. People. Process. Platform. Performance.
First: what is an operating model?
An operating model is simply how an organisation turns intention into everyday reality. For customer experience, that means understanding how a promise becomes a process, a decision, an employee action, a digital interaction, a service and ultimately a result. For AI, it means understanding how technology changes work, decisions, customer expectations and performance. Neither can be separated from the organisation behind them.
The customer sees one organisation. The organisation often sees departments.
01 — PROMISE
Promise
What have you actually promised? Every customer experience begins before the interaction itself. Brand, marketing, sales, pricing, previous experiences and the market all shape what customers believe will happen. AI may increase expectations around speed, personalisation, availability and ease. A strong customer promise is clear, relevant and deliverable. Can the organisation consistently deliver what customers believe has been promised?
02 — PEOPLE
People
Can people deliver the promise? Employees need the right skills, information, capacity, incentives, authority and leadership to do the right thing. AI changes that equation: some work will disappear, some roles will change and human judgement may become more valuable when other work becomes automated. Are people failing the system — or is the system failing the people?
03 — PROCESS
Process
Does the way work is organised support the promise? Every experience depends on a sequence of activities, decisions and handovers. Processes make quality repeatable. They can also make friction repeatable. Automating a poor process does not make it a good process. It simply makes the same logic move faster. Should this process be automated — or redesigned first?
Automate less. Redesign more.
04 — PLATFORM
Platform
Does technology genuinely improve the operating model? Technology influences how customers interact, how employees work, what information is available and how quickly organisations make decisions. AI increases that potential significantly. But digitising a poor process creates a digital poor process. Adding AI to a confused operating model creates faster confusion. Is technology solving the underlying problem — or accelerating the existing system?
AI does not fix a broken operating model. It scales the operating model you already have.
05 — PERFORMANCE
Performance
Do you know whether the experience actually works? NPS, CSAT and customer effort can tell you about outcomes. Operational data can show efficiency. Financial data can show value. AI adds measures around automation, productivity and decision quality. Performance becomes useful when leaders connect customer outcomes, operational behaviour and financial impact — and understand what to change. Are you measuring the experience — or managing what creates it?
THE SYSTEM MATTERS
A customer problem rarely belongs to one P.
Imagine customers repeatedly contact you because a delivery takes longer than expected. It looks like a service problem, but customer service may simply be dealing with the consequence. Promise: was the expectation realistic? People: do employees have the information and authority to resolve it? Process: where does the delay occur? Platform: can customers see accurate information without contacting you, or could AI predict the problem? Performance: are you measuring the contacts, or the reason they exist? Same customer problem. Five places to investigate.
AI THROUGH AN OPERATING MODEL LENS
Five better questions for AI.
Promise: What new expectation will AI create for customers? People: Which work should AI support, replace or leave human? Process: What needs redesign before it can be automated? Platform: Which technology genuinely enables the future operating model? Performance: How will leadership know whether AI created customer, employee or financial value?
The goal is not more AI. The goal is a better organisation.
